Milwaukee won the World Series with MLB’s nineteenth-largest payroll. Per Cot’s Contracts, their 40-man figure was $154 million: the lowest rank for a champion since the 2003 Marlins.

They play in Major League Baseball’s smallest market. And their method is the opposite of the one that is supposed to work: they trade their best players roughly a year before those players reach free agency.

The clearest proof arrived in Game 3.Freddy Peralta pitched for Milwaukee from 2018 to 2025, was traded to the Mets in January, moved to Tampa Bay at the August deadline, and took the loss in the game that effectively ended the World Series. His former employers scored eight runs in the fifth inning on their way to 10-1.

That is not an accident of the model. It is the model. Here is every move that built it.

The Front Office Everyone Expected to Collapse

Milwaukee lost the two men credited with building them, and got better.

David Stearns stepped down as president of baseball operations after the 2022 season and left for the New York Mets a year later.Craig Counsell left to manage the division-rival Chicago Cubs after Milwaukee’s 2023 playoff defeat. Conventional wisdom said the run was over.

They promoted from within twice.Matt Arnold, Stearns’ right-hand man, took over as president of baseball operations and general manager.Pat Murphy, Counsell’s bench coach since 2016, took the dugout and has been named National League Manager of the Year in each of the last two seasons.

Arnold’s own résumé contains the detail that makes this Series neat.He had already reached a World Series working in Tampa Bay’s front office in 2008. Eighteen years later, he beat them.

On Murphy, Arnold said: “He’s good at pushing when you need it and pulling back when you need it as well. He does a fantastic job.” Elsewhere he put it more bluntly, “It starts with Pat Murphy. He’s not going to give an inch. That’s who he is. The team takes on his personality.”

What that structure produced:the best record in the majors for a second consecutive year, an eighth playoff berth in nine seasons, a fourth straight National League Central title, and a first pennant since 1982, won by sweeping the two-time defending champion Los Angeles Dodgers.

For a franchise that AP describes as having endured a 25-year playoff drought from 1983 to 2007, that is the more remarkable half of the story.

The Ledger

Jan 2018Christian YelichLewis Brinson, Isan Díaz, Monte Harrison, Jordan Yamamoto

Feb 2026Kyle Harrison, Shane Drohan, David HamiltonCaleb Durbin, Andruw Monasterio, Anthony Seigler

Read the right-hand column. Brinson, Díaz, and Harrison all finished their major-league careers hitting below .200. Yamamoto pitched three seasons with a 6.05 ERA. Taylor Floyd has never appeared in a major-league game. Jace Avina and Brian Sanchez have not reached the majors either.

That is the whole thesis.Milwaukee’s championship core was assembled largely in exchange for players who did not work out anywhere.

The Three Trades That Define the Method

William Contreras cost them Esteury Ruiz.

Atlanta sent Contreras to Milwaukee in a three-team deal in December 2022, the same transaction in which the Braves acquired Sean Murphy from the Athletics.Milwaukee’s entire outlay was Ruiz, who went to Oakland and has since hit .234 with 111 steals across 306 major-league games, and is now with Miami. They also picked up Joel Payamps, who held a bullpen role for two years.

Contreras made two All-Star teams in Milwaukee, finished fifth in the 2024 MVP voting, and was named World Series MVP.He went 8 for 21 in the five games (a .381 average) with four runs driven in, and he is the first catcher to take the award since Salvador Perez in 2015.

Trevor Megill cost them a player who has never pitched in the majors.Minnesota designated Megill for assignment in April 2023; Milwaukee gave up Taylor Floyd.Megill has recorded 81 saves across the last three seasons, was an All-Star in 2025, and closed out Game 5, conceding Tampa Bay’s only run on a Chandler Simpson double with the title already secured.

Jake Bauers cost two players who have not reached the majors, twice over.Acquired from the Yankees in November 2023 for Jace Avina and Brian Sanchez, released, then brought back on a minor-league deal in 2025.He played this season on $2.7 million, posted an .874 OPS, and was named NLCS MVP, the award for the round in which Milwaukee swept the defending champions.

And the Trade That Looked Like a Disaster

In July 2022, leading the National League Central, Milwaukee traded closer Josh Hader to San Diego for Taylor Rogers, Dinelson Lamet, Esteury Ruiz, and a left-hander named Robert Gasser.

They then faded and missed the playoffs. AP’s own characterisation of the time was that this looked like the biggest misstep of Stearns’ tenure.

Gasser needed Tommy John surgery in 2024.He emerged late this season, allowed one run in nine innings across the playoffs, and was the winning pitcher in Game 3; the 10-1 result that broke the World Series.

And the Ruiz who came back in that deal is the same Ruiz they flipped five months later for William Contreras. The trade that was supposed to have ruined them produced the winning pitcher of the decisive game and the currency that bought the World Series MVP.

The Draft, and a Junior College in Missouri

Jacob Misiorowski started Game 1 and Game 5 and was the best pitcher on the field in both.

Milwaukee took him in the second round of the 2022 draft out of Crowder College in Neosho, Missouri. He had committed to LSU, where he could have joined a 2023 College World Series-winning staff alongside Paul Skenes, the 2025 Cy Young Award winner. He signed with Milwaukee instead and entered this postseason as the National League Cy Young favourite, an award that has not yet been voted on.

He gave up one run in five innings in Game 1 and 5⅔ scoreless in Game 5 before calf cramping removed him in the sixth.

Crowder College has produced two pitchers on this roster.Aaron Ashby, taken in the fourth round in 2018, had thrown 12⅓ scoreless innings this postseason before the World Series began and covered the middle innings of the Game 5 clincher.

Garrett Mitchell was the twentieth overall pick in the 2020 draft out of UCLA. He has Type 1 diabetes and lost much of his career to injury. He played 145 regular-season games this year and hit two home runs in the NLCS.

Buying Prospects Before They Arrive

This is the part of Arnold’s method that is hardest to copy and easiest to understand.

He signed outfielders Jackson Chourio and Luis Lara, and shortstop Cooper Pratt, to long-term contracts before any of them had played a major-league game. All three held significant roles this season.

Cooper Pratt singled in the seventh inning of Game 2 to put Milwaukee ahead in a game they had trailed 4-0 after the first. He was reported as the other leading candidate for World Series MVP.

And the bill for that approach arrived yesterday.Jackson Chourio won his first Gold Glove on Sunday, leading National League left fielders with 13 Defensive Runs Saved. Brice Turang won his second at second base, with 23 Defensive Runs Saved, the second-highest figure in Major League Baseball. They were Milwaukee’s only two finalists, so the club went two for two, and Turang remains the only Brewer ever to win the award at second base since the franchise’s first season in 1969. Both are now eligible for the Platinum Glove.

A club that buys its young players early gets Gold Gloves at a discount. That is the quiet half of the payroll story.

The Peralta Paradox

Freddy Peralta pitched for Milwaukee for eight seasons. He was traded in January, a year before free agency, exactly as the model prescribes.

He then won ALCS MVP for Tampa Bay (2-0 with a 0.75 ERA across three appearances) and started Game 3 of the World Series against the club that developed him.Milwaukee supporters applauded him at American Family Field before Game 1.He took the loss, and Milwaukee scored eight runs in the fifth inning, including seven consecutive hits with two outs.

We built our World Series preview around that storyline, and it resolved against the team we thought it favoured. That is worth saying plainly.

But the wider point is the one that matters. The same policy that put Peralta in a Rays uniform is the policy that produced Gasser, Contreras, Ortiz, and Hall.Corbin Burnes, a Cy Young winner, was traded to Baltimore in February 2024 with one year to free agency and returned Joey Ortiz (who played 134 games at third base and shortstop this season) and DL Hall, who threw 5⅓ scoreless innings in the postseason.

Milwaukee have now traded away Hader, Burnes and Peralta and won a World Series with what came back.

What It Cost, and What Happens Next

$154 million, nineteenth in baseball, in the smallest market in the sport.

And the model does not stop.Cot’s projects Milwaukee’s 2027 payroll at roughly $103 to $115 million, a reduction of between $39 million and $51 million, or 25% to 33% of this year’s figure.

Which means the roster that just won the World Series is already scheduled to be cheaper, and the players who made it expensive are the ones the method says you move.

Christian Yelich is the exception that proves they can hold on when they choose to.Acquired from Miami in January 2018 for four players who amounted to almost nothing, he won the 2018 MVP, finished second in 2019, signed a nine-year $215 million extension in March 2020, and was named the first captain in franchise history last month. He drove in the first run of the World Series with a first-inning triple in Game 1.

The Verdict

The lesson is not that small-market clubs can win. The 2003 Marlins established that.

The lesson is that Milwaukee did it while losing their architect, their manager, and three of the best pitchers they have ever developed, and that the moves which looked like surrenders at the time were the ones that worked.

The Hader trade was called the worst decision of an era, and it produced the winning pitcher of the decisive game. The Contreras trade cost them a player hitting .234 and produced the World Series MVP.The Megill trade cost them nothing at all and produced 81 saves and the final out.

Eight playoff berths in nine seasons, four straight division titles, the best record in baseball two years running, and a first championship in the franchise’s history, on the nineteenth-biggest budget in the game.

The uncomfortable part, for everyone else, is that none of it required a secret.Trade your stars a year early, sign your prospects before they arrive, promote from inside, and be right more often than you are wrong about which players will not work out.Milwaukee has published the method for eight years. Nobody has copied it.
